Fuel cells: Unit economics
Why fuel price and running hours decide the bill
What this tab covers What it costs to move a unit of energy this way: capital and operating costs, tariffs, utilisation and how it compares with the alternatives. Two numbers drive the cost of fuel-cell power: the fuel price, and the capital cost per kW spread over the hours the unit runs. On hydrogen the fuel bill dominates; on cheap natural gas, capital and stack replacement matter more.
Key costs
| Measure | Value | Note |
|---|---|---|
| Stationary fuel-cell plant, overnight capital cost (US, 10 MW) | 6,771 USD/kW (2022 USD)7 | EIA planning assumption; fixed operation and maintenance USD 34.65/kW a year; heat rate 6,469 Btu/kWh |
| Heavy-duty PEM truck system cost (modelled, 50,000 units a year) | 155 USD/kW net (2020 USD)1 | 146 at 100,000 units a year; 173 in the 2023 status |
| Same system at today's low volumes (under 1,000 a year) | about 282 USD/kW net (2020 USD)1 | DOE targets: 80 by 2030, 60 ultimate |
| Solid-oxide heat rate on natural gas | 6,131-7,519 kJ per kWh (HHV)2 | 5,811-7,127 Btu/kWh; rises as cells age (maker's data) |
| CO2 from a solid-oxide unit on natural gas | 308-378 kg CO2 per MWh2 | No flame, so NOx is about 0.001 kg/MWh (maker's data) |
| Fleet availability | about 99.9%% of hours3 | Bloom fleet, non-redundant installations since 2020 (company figure) |
Where the money goes
| Item | Share or amount |
|---|---|
| Fuel-cell stacks | 59% of a USD 42,752 truck system; catalyst ink and its application are 53% of the stack1 |
| Balance of plant | 39% (air loop 24%, high-temperature coolant loop 24%, replacement parts 20% of balance of plant)1 |
| Other | 2%1 |
Worked example (calculated). A kilogram of hydrogen holds 33.3 kWh (LHV). A PEM system at 56% turns it into about 18.6 kWh of electricity, so at an illustrative USD 5 per kg the fuel alone costs about USD 270 per MWh of output. A solid-oxide unit on natural gas uses 5.8-7.1 million Btu per MWh (source 2); at an illustrative USD 4 per million Btu that is about USD 23-29 per MWh. Capital adds a lot on top: USD 6,771/kW recovered over 20 years at 8% (capital recovery factor 0.102) and run 90% of the year is about USD 88 per MWh (source 7). That is why stationary fuel cells mostly run on gas today and earn their place through reliability and quiet, clean on-site power, while hydrogen fuel cells win only where weight, zero local emissions or range matter more than energy cost.
