Organic pigments: Cycles

How energy costs and Chinese supply squeezed pigment margins

What this tab covers How its prices and margins move: past booms and busts with price levels, the spread or margin that the industry watches, the drivers of the cycle and the metrics to track.

Pigment prices are not publicly reported for commodity grades, so the cycle is best read in the margins of listed producers. Commodity pigment margins fall when Chinese capacity is added or when Chinese environmental controls ease, and rise when intermediates are short. Specialty grades are steadier. Demand follows inks, coatings and plastics, which fell in the 2023 destocking. Sudarshan's EBITDA margin shows the pattern: about 15% in FY21, 9% in FY23, back to 12.5% in FY24, then down to 6% as it absorbed loss-making Heubach.

The spread to watch Producer gross and EBITDA margins

Sudarshan's gross margin rose from 40.6% (FY23) to 47.0% (FY25) and about 52% (FY26E) on mix, but EBITDA margin fell as Heubach's fixed costs came in (Arihant Capital).

Booms and busts

  1. FY2021-FY2023

Raw material and energy inflation and Chinese competition squeezed Indian pigment margins.

    Sudarshan EBITDA margin 15.4% (FY21), 12.5% (FY22), 9.2% (FY23) (Arihant Capital IC)

  2. FY2024-FY2025

Raw material prices fell and margins recovered; Heubach, weakened by high European energy costs after buying Clariant's pigments, went into insolvency and was bought by Sudarshan (indicative).

Sudarshan EBITDA margin 12.5% (FY24), 11.4% (FY25); Heubach bought for INR 13.4 billion (Arihant)

  3. FY2026

Heubach integration proved harder than disclosed; it posted negative EBITDA in Q3 and recovered in Q4. US tariffs cut Meghmani's pigment sales.

Sudarshan consolidated EBITDA margin 6.0%; Heubach 2.8% (Arihant, May 2026); Meghmani pigment margin 3.4% (9M FY26, CRISIL)

  4. 2025-2026

High-performance prices held while commodity grades stayed weak.

DPP red RMB 300,000-500,000/t; quinacridone RMB 350,000-550,000/t (Faxian Gongchang 2026)

What drives the cycle

  • Chinese capacity and environmental policy. China holds 70% of capacity; enforcement swings change supply of intermediates and pigments.
  • Ink, coatings and plastics demand. Destocking cycles in packaging and coatings hit volumes quickly.
  • European energy costs. High gas prices since 2022 pushed European producers (Heubach) into losses and consolidation.
  • Trade remedies and tariffs. India's ADD on arylides and pearl pigments; US tariffs on Indian exports.
  • Regulation of heavy-metal pigments. Phase-out of lead chromates and cadmium favours organic yellows, oranges and reds.
